Recently, I ran the Mental Elf 5k for Bath Mind with my youngest son, Zander. When I say together, I mean he was well ahead for all of it, but we crossed the line in support of the same cause.

It was a powerful reminder of why mental health and well-being matter so deeply to me; personally, for my family, and through the work and research I’m immersed in with leaders and teams.

As 2025 comes to a close, I’ve been reflecting on a pattern I’m seeing across organisations.

Many have invested heavily in systems: new operating models, AI platforms and performance dashboards. Yet the conversations I’m having with leaders and teams remain strikingly familiar. People are tired. Capacity feels stretched. Work is getting done, but often at the expense of energy, focus and connection.

From both my research and coaching work with teams, one thing is clear: well-being and performance are still too often treated as separate conversations. Yet, in high performing, thriving teams, they are inseparable. The social fabric of a team: who they are, what they’re aligned around, and how they work together, is what shapes outcomes.

Global research suggests that only 10 to 20% of teams are truly high-performing. What distinguishes those teams isn’t talent or effort alone, but that the system around them has been intentionally designed, both structurally and relationally.

This is where much of my work with teams sits: helping leaders and teams step back, see the system they are creating together, and redesign it to support clarity, shared alignment, trust, and connection, in service of both collective performance and well-being.

So as leaders look towards 2026, the question I’d invite you to sit with is this:

How intentionally have you designed the climate your team works in, not just the structures, but how people relate, align and speak up day to day?

Leaders and teams are not a “soft” variable in performance. They are the greatest competitive advantage organisations have.

Systems will keep evolving. Technology will get smarter. But the differentiator won’t be the tools; it will be the connective tissue between people, and whether they feel able to contribute fully.

As we wrap up 2025, I want to say a big thank you to the leaders and teams we’ve partnered with in 2025 and for the trust, openness and commitment you bring to this work.
